I use TestFlight heavily across my iOS apps. Every new build goes out to 10 to 50 testers, and for a major release 100 to 200 people. At that size manual management is impossible, you need a system.
Here’s how I organise a TestFlight beta program: grouping, feedback collection, versioning, and communication.
TestFlight’s building blocks
Internal Testers: team members on your Apple Developer account. Capped at 100. Free. They can install test builds instantly.
External Testers: public users. Capped at 10,000. Has to pass Apple review (24 to 48 hours). Free.
Groups: you organise testers into groups. Each group can receive a different build. Up to 100 groups.
The whole organisation is built on these three concepts.
How I design tester groups
My group structure:
1. Core Team (5 to 10 people): my own team, developer, designer, QA. Every build goes here first. Internal testing.
2. Extended Team (20 to 50 people): other internal stakeholders, product manager, marketing, customer support. Major features go here.
3. Close Beta (50 to 100 people): power users, early adopters, active users. Real-world usage testing.
4. Public Beta (1000+ people): anyone who joins through the public TestFlight link. Wide validation.
5. Release Candidate (500 people): the last check before App Store submission. A realistic sample of real users.
Each group comes with a different feedback expectation. Core team for technical feedback, Public Beta for UX feedback.
Build strategy per group
Groups don’t get the same build, they get a staged rollout:
- Week 1: build goes to the Core Team. Smoke test, catch the major bugs.
- Week 2 (bug fixes): same build plus fixes to the Extended Team.
- Week 3: Close Beta. Real-world usage.
- Week 4: Public Beta, wider audience.
- Week 5: Release Candidate, no new features.
- Week 6: App Store submission.
A six-week release cycle. Faster-moving teams compress this to 2 or 3 weeks.
Feedback collection: TestFlight’s built-in tool
TestFlight has had in-app feedback since iOS 13. Users can grab a screenshot and add a comment. Crashes are reported automatically.
It shows up in App Store Connect > TestFlight > Feedback.
Downside: organisation is basic. Categorising thousands of feedback comments is painful.
The extra tools I use:
In-app feedback button. A “Send feedback” button inside the app. Tapping it opens a custom form: screenshot + comment + auto-attached context (user ID, app version, device model, iOS version).
The feedback lands on a backend. I categorise it on a custom dashboard.
Survey after X uses. After the user has opened the app 10 times, a mini “how’s it going?” survey. 1-10 rating plus a comment.
User interviews. A 30-minute call once a month with the top 20 most-engaged beta testers. Qualitative feedback.
TestFlight’s native tool is for screenshots and crash reports. For structured feedback you need your own system.
Communication flow
How do you communicate with 200 testers?
TestFlight release notes: you write them every time you upload a build. The tester sees them before they install.
v2.3.1 (Build 47)
In this build:
- New dashboard layout (I want your feedback)
- Crash fix: HealthKit sync
- Dark mode colours tidied up
What I need you to test:
- How do the dashboard card colours feel?
- Does HealthKit sync crash? (Try it at home while exercising)
If you find a bug: screenshot + shake gesture → send feedbackAsk for specific tests. Tell the tester “look at this”. A developer who says a generic “test it” gets no useful feedback.
Email updates: after pushing a build, email active testers: “new build is out, please test feature X in particular”.
Discord / Slack channel: a private channel for power testers. Real-time Q&A.
Beta termination strategy
Some testers never give feedback but hold a slot in TestFlight (wasting your internal 100 limit). I clean up once a month:
Criterion: haven’t installed any of the last 3 builds, no feedback submitted.
Action: a polite email removing them. “You haven’t installed a TestFlight build for 3 months. We’re removing you from the beta. Let me know if you want to rejoin.”
That cleanup frees up internal slots for new active testers.
When you hit TestFlight’s limits
If you need to push past 10,000 external testers:
Ad Hoc Distribution: 100 devices per year limit, separate provisioning. For internal corporate apps.
Enterprise Developer Program: $299/year, in-house distribution to unlimited devices. But no App Store submission (your own apps only).
Firebase App Distribution: a TestFlight alternative. Cross-platform (Android + iOS). 3000 testers on the free tier.
Diawi / App Center: build-sharing tools. For individual .ipa distribution.
For most projects TestFlight’s 10K limit is plenty. Hitting that limit is a sign of success on its own.
Versioning discipline
The version scheme I use on TestFlight:
Version (marketing): semantic versioning like 2.3.1. The version that hits the App Store.
Build (internal): monotonically increasing, 47, 48, 49. Every build is unique.
Workflow:
– 2.3.0 (Build 44): previous release
– 2.3.1 (Build 45): new beta, bug fix
– 2.3.1 (Build 46): same marketing version, new beta iteration
– 2.3.1 (Build 47): same again, one more iteration
– 2.3.1 (Build 47 or 48): what ships to the App Store
TestFlight lets you upload many builds against the same marketing version. Useful while you’re iterating.
Crash monitoring with TestFlight
Crashes from TestFlight builds appear in App Store Connect, but only for 48 to 72 hours. You have to capture them separately.
Firebase Crashlytics, Sentry, Datadog, all of them track TestFlight builds. You get deprecation warnings, memory leaks, and crashes in your own dashboard.
My workflow:
- Upload build
- Open the “Beta: 47” filter in Crashlytics
- Check the crash rate after 24 hours
- Under 0.1%: promote to Close Beta
- Over 0.5%: hotfix and new build
This crash monitoring catches bad builds before I widen the audience.
Common beta problems
The typical issues I see in a beta program:
1. Silent testers. They install but never use it. Requires proactive outreach.
2. The same feedback over and over. Ten people report the same bug. Duplicate detection plus a live FAQ.
3. Feature requests flood in. “Please add X” feedback. Redirect it to another channel, the focus of beta testing is testing what’s already there.
4. Old iOS versions. Some testers are on iOS 16, the app targets iOS 17+. Filter with a “requires iOS 17” warning.
5. Language mismatch. A Turkish app gets only Turkish testers. Hard to get international feedback for translation work.
TestFlight’s own limits
Things to be aware of:
- Beta period is 90 days. After that you re-submit.
- Setting up a new build submission takes 15 to 20 minutes. Release notes, screenshots, test info.
- Public links aren’t single-use, they’re permanent. Good for virality.
- Build size limit: 200MB for a normal iOS app.
- After download, the tester has to sign into TestFlight.
Takeaway
Beta testing isn’t “send the beta, wait for feedback”. Grouping, staged distribution, targeted feedback requests, cleanup discipline. A 200+ tester program is 10 to 15 operational hours a month.
But the payoff: the build that reaches the App Store is 90% more polished, crash rate 80% lower, user feedback far richer. Worth the investment for product quality.
